New State
The Cognitive Lean Loop advances single-instance Build-Measure-Learn cycles with a continuous, AI-accelerated coevolution path. Each loop produces a restated hypothesis — the "new state" — which becomes the input for the next iteration. The coach's role is to facilitate each phase and ensure AI outputs are digested, not just consumed. The Cognitive Lean Loop is a cognitive overlay and agentic workflow that dynamically decomposes, evaluates, and recomposes entrepreneurial support tasks within the 842 funnel. It enables agentic agents (human and AI) to continuously optimize how support is structured, delivered, and adapted in real time.

Hypothesis 1
Value Hypothesis
Does the venture deliver genuine value to customers? Focuses on vertical integration — deepening what's working.
Coach application:
Ask the client: "We believe our customers derive the most value when…" — then have them complete it. Run this restatement at the close of every 842 Loop session as the regeneration anchor. Track how the answer evolves across loops as evidence of coevolution.
Vertical integration signals: Repeat purchases · NPS improvement · Reduced churn · Customer referrals · Feature adoption depth
Vertical integration signals: Repeat purchases · NPS improvement · Reduced churn · Customer referrals · Feature adoption depth
Hypothesis 2
Growth Hypothesis
How will the customer base expand? Focuses on horizontal integration — who else needs this and how do we reach them?
Coach application:
Restate at session close: "We believe we will grow by…" Tie growth assumptions to the batch actions identified in Phase 4. If the batch action doesn't connect to the growth hypothesis, it's likely a distraction.
Horizontal integration signals: New segments reached · Referral rate · Channel diversification · Partner activations · CAC trend
Horizontal integration signals: New segments reached · Referral rate · Channel diversification · Partner activations · CAC trend
Hypothesis 3 — New
Coevolution Hypothesis
How is the founder leveraging AI augmentation for decision support? This is the Cognitive Age addition to Lean Startup methodology.
Coach application:
Track whether the client's AI use is becoming more sophisticated loop over loop. Early stage: prompting for answers. Advanced stage: using AI to test hypotheses, detect patterns, and generate JTBD candidates autonomously.
Coevolution signals: Quality of AI prompts improving · Insights surfacing faster · Fewer emotional drag episodes · Connectome evolution (episodic → continuous)

Velocity Framework
Velocity Impact — With vs Without LLM (InJ-rlhf to address human atrophy)
Reference Table
| Component | Without LLM | With LLM (Paired GenAI) | Velocity Impact |
|---|---|---|---|
| Data Intake | Slow, manual synthesis | Instant, structured summaries | ↑↑ Speed & quality |
| Pattern Detection | Limited to coach perception | Multi-layer, cross-session global patterns | ↑ More insights sooner |
| Emotional Drag | High — founder bias distorts analysis | Balanced, consistent framing | ↓ Reduced noise |
| Decision Cycles | Long — weeks between pivots | Rapid iterations within session | ↑ Faster execution |
| Connectome Evolution | Episodic — learning doesn't compound | Continuous — each loop builds the next | ↑↑ Adaptive intelligence |
Compounding Model
The 6-Variable Compounding Stack
Each element multiplies the others. Coaches should activate all six across the engagement arc.
A — Coevolutionary.AI: Increases cycle capability
B — Lean Loop: Increases cycle frequency
C — Coevolutionary.AI Path: HAI cognition evolves
D — Learning Velocity: Compounds thinking & insight up to 100×
E — Prompt Packs: Increases cycle quality/depth
F — Runbooks: Increases cycle clarity/repeatability
Coach's lever: Most coaches activate A, B, and F. The gap is usually C and D — ensuring the entrepreneur's cognition is actually evolving, not just iterating.

Network Architecture
Network of Trusts (NoT)
Entrepreneurs operate within a trust ecosystem: Government, Industry, Academic, and Peer nodes — all connected through direct, hybrid, and indirect trust relationships.
Coach application:
In Phase 1 setup, ask: "Which nodes in your trust network can you activate for this learning moment?" Use the NoT framework to help entrepreneurs see that their insights are not isolated — they're signals from a networked ecosystem.
The Innovator sits at the center. The AI system becomes a new kind of node — one that holds memory, detects cross-node patterns, and accelerates trust-based learning cycles.

The 842 Loop Runbook
Administer the Coevolutionary.AI Path in real time. Each phase tab contains the objective, coach steps, and AI prompt to run. Progress tracks in the sidebar.
Phase 1: Activate
Phase 2: 8 JTBDs
Phase 3: Prioritize
Phase 4: Batch Actions
Phase 5: Regenerate
Phase 6: Reflect
Goal: Start the coevolution loop by processing a key startup learning moment — post-customer discovery, MVP release, pitch feedback, or pilot debrief.
①
"What recent activity created learning or friction? (e.g., pitch, customer feedback, product launch)"
②
"What surprised you in the last two weeks — good or bad?"
③
"Where do you feel uncertain, stuck, or exposed in your model?"
④
"What's one area where your gut says something needs to change?"
AI Prompt — Run After Eliciting Raw Input
AI Prompt — Phase 1
Summarize key takeaways, risks, themes, and opportunity signals from the following entrepreneurial context:
[Paste entrepreneur's raw input]
[Paste entrepreneur's raw input]
Coach note: Feed the AI summary back to the entrepreneur before proceeding. Allow 3–5 minutes for them to react and annotate. Their reaction is itself an insight.
Goal: Articulate 8 clear jobs-to-be-done arising from the AI's output and the entrepreneur's current stage.
①
"Let's extract 8 actionable jobs. Start each one with 'The customer needs to…' or 'The business must…'"
②
"What is your user trying to get done that isn't being solved yet?"
③
"What operational challenge is holding you back right now?"
④
"If you could solve 8 specific things, what would make this month feel like momentum?"
Optional AI Prompt
AI Prompt — Phase 2
Extract 8 potential jobs-to-be-done based on the following venture context and AI summary:
[Paste AI output or recent insights]
[Paste AI output or recent insights]
Goal: Narrow to the four most urgent, impactful, or achievable jobs-to-be-done using the U × I × F framework.
U — Urgency
Is this time-sensitive or critical to progress?
I — Impact
Will solving this create momentum or validation?
F — Feasibility
Can this be acted on with current resources?
①
"Which jobs feel most critical to unlock progress this quarter?"
②
"Which jobs, if solved, would reduce the most friction in your business?"
③
"Rank by Urgency, Impact, and Feasibility. Where do most of your 8 JTBDs land?"
④
"What are you most afraid of not solving?"
Optional AI Sorting Prompt
AI Prompt — Phase 3
Prioritize the following 8 JTBDs based on urgency, impact on traction, and feasibility. Output as ranked list with brief rationale:
[List JTBDs]
[List JTBDs]
Goal: Ensure forward motion by assigning concrete, tactical batch activities to complete within a sprint (2–10 days).
①
"What's the smallest possible action you could take to move this job forward?"
②
"What experiment, prototype, or test could you run in the next 3–10 days?"
③
"What could you validate or learn quickly that reduces risk?"
④
"What 2 actions will give you signal without overbuilding?"
AI Prompt + Examples
AI Prompt — Phase 4
Based on the following JTBDs, generate 2 lean batch actions or experiments that can be completed within 1 week:
[List top 4 JTBDs]
For each action include: specific activity, success metric, and what you will learn.
[List top 4 JTBDs]
For each action include: specific activity, success metric, and what you will learn.
Batch Action Examples
JTBD: "Validate user grief journey needs" → Batch Action: "Run 5 grief-mode interviews this week"
JTBD: "Test willingness to pay for Lockbox" → Batch Action: "Launch $25 pre-order page Friday"
JTBD: "Identify fastest growth channel" → Batch Action: "Run 3 LinkedIn DM sequences to 30 targets"
JTBD: "Test willingness to pay for Lockbox" → Batch Action: "Launch $25 pre-order page Friday"
JTBD: "Identify fastest growth channel" → Batch Action: "Run 3 LinkedIn DM sequences to 30 targets"
Goal: Refine the Value and Growth Hypotheses based on the JTBD exercise. This restated output becomes the "new state" baseline for the next loop.
①
"Let's restate your Value Hypothesis: What do your customers really value now — after everything we've uncovered?"
②
"Let's restate your Growth Hypothesis: How do you believe you'll grow next?"
③
"What new assumptions have emerged from this session?"
④
"How does your thinking evolve now that we've walked this loop?"
